The Challenge

Starbucks needed a scalable solution to automate quality checks across store equipment and infrastructure. Traditionally, inspection tasks were manual  prone to inconsistencies, delays, and high operational costs.

Key problems included:

  • Subjective visual evaluations by field agents

  • No centralized system for inspection data and reporting

  • High human resource cost and low scalability

  • Need for real-time decision-making on pass/fail criteria

  • Desire to track maintenance needs via imagery, not just logs

Our Solution

Real-time Visual Inspection Engine

We built ShiftSmart, a visual AI system capable of analyzing real-time images of surfaces, equipment, and store environments. The system uses pre-trained and custom-trained models to classify inspection outcomes  instantly assigning a pass/fail score.

Auto-Generated Inspection Reports

After each analysis, the system generates a detailed report including:

  • Annotated images

  • Violation tags (e.g., stains, cracks, residue)

  • Confidence scores

  • Maintenance recommendations

Adaptive Learning Engine

The ML pipeline improves over time through continuous domain-specific learning. Human overrides and flagged errors are looped back to fine-tune the model  leading to steady increases in precision and recall.

Customizable Evaluation Logic

Starbucks teams can define and update what “clean” or “compliant” looks like per region, store type, or season. These configurations update the inference model behavior without retraining, allowing for dynamic and context-aware evaluation.

Seamless Workflow Integration

ShiftSmart plugs into existing inspection tools and cloud storage. Using APIs and lightweight deployment layers (e.g., Lambda + S3), it supports edge-based uploads and centralized dashboards for supervisors and regional managers.

UI + Reporting Experience

We focused on speed and clarity. The dashboard was built to ensure:

  • One-glance verdicts for field inspectors

  • Drill-down image previews and reasoning trails

  • Export-ready reports for compliance auditing

  • Feedback tools for field overrides and comments
